Agent Skills 101 — Building Blocks of Useful AI Agents
What makes an agent skill actually useful? The anatomy of well-designed skills — inputs, outputs, side effects, error handling, and the design mistakes that make agents unpredictable.
Yesterday I wrote about the agentic AI mental model — the observe-reason-act loop that separates agents from plain LLM calls. Today I want to go one level deeper into the part that most people underdesign: the skills.
An agent is only as good as the tools it has access to. Give it poorly designed skills and it will hallucinate workarounds, misuse them, or fail in ways that are hard to debug. Give it well-designed skills and the same underlying model becomes dramatically more reliable.
This is the engineering problem nobody talks about enough.
What an Agent Skill Actually Is
In most frameworks — whether you’re building with Claude Code, Microsoft Copilot Studio, LangChain, or a raw API — a “skill” (also called a tool, action, or function) is a callable interface the agent can invoke during its reasoning loop.
The agent sees a name, a description, and a parameter schema. It decides when to call the skill, what arguments to pass, and what to do with the result. It doesn’t see the implementation — just the contract.
That contract is everything. How you define the name, description, parameters, and return values determines whether the agent can use the skill reliably or whether it’s going to guess wrong half the time.
The Anatomy of a Good Skill
1. A Name That Tells the Agent Exactly What It Does
Agents use the skill name as a primary signal for when to call it. get_file_contents is good. file_tool is bad. process is terrible.
The name should be a verb-noun pair that unambiguously describes the action. If you can’t name it clearly, that’s usually a sign the skill is doing too many things.
2. A Description Written for the Agent, Not for Humans
This is the most commonly botched part. People write descriptions like they’re writing documentation for a developer who will read it once and understand the context. Agents re-read descriptions on every decision cycle and need to make reliable inferences from them.
A good description answers three questions:
- What does this skill do? (precise, not vague)
- When should the agent use it? (conditions, not just capabilities)
- What does it NOT do? (constraints that prevent misuse)
Bad description: “Gets file contents from the filesystem.”
Better: “Reads and returns the full contents of a single file given its absolute path. Use this when you need to inspect existing code or configuration. Does not modify any files. Returns an error if the path does not exist or is a directory.”
The better version costs you thirty extra seconds to write and saves you hours of debugging agent behaviour.
3. Strongly Typed, Minimal Parameters
Every parameter you add is a decision the agent has to make correctly. Keep the parameter count low. Use the most specific types you can. Add descriptions to each parameter.
A skill that takes fifteen optional parameters with complex interdependencies is a skill the agent will misuse. Either split it into multiple skills or find the most common case and design for that.
If you find yourself writing **kwargs or options: dict in a skill definition, stop and redesign it.
4. Predictable, Structured Output
The agent needs to parse your skill’s output and reason about it. Unstructured text is the worst return type. Structured data with consistent schemas — even simple ones — makes the agent dramatically more reliable.
If your skill can fail, the failure should be structured too. Return something the agent can reason about: {"success": false, "error": "file_not_found", "path": "/src/missing.py"} is actionable. "Error: something went wrong" is not.
The agent can only plan around information you give it. If it can’t tell why something failed, it can’t decide what to do next.
5. Explicit Side Effects
This is the most important safety property of a skill. Every skill is either:
- Read-only — it observes the world but doesn’t change it (idempotent, safe to call multiple times, low blast radius)
- Write/action — it changes state in the world (file writes, API calls, database mutations, emails sent)
Document this explicitly. Agents that can’t tell which skills have side effects will sometimes call write skills when they should have read first, or call them multiple times thinking retries are safe.
In Copilot Studio I mark this in the skill description explicitly: “This action modifies the order record. It cannot be undone.” For coding agents I separate read tools from write tools structurally so it’s impossible to mix them up by accident.
Stateless vs. Stateful Skills
Most skills should be stateless — they take inputs, return outputs, don’t maintain internal memory between calls. Stateless skills are easier to test, easier to debug, and easier for the agent to reason about.
Stateful skills — where calling the skill twice in a row gives different results, or where earlier calls affect later ones — create subtle bugs that are genuinely hard to track down. The agent’s model of “what I’ve already done” becomes stale and you get unexpected behaviour.
When you need state (and sometimes you do — a multi-step workflow where earlier steps unlock later ones, for example), be explicit about it. Return state tokens the agent can pass back to subsequent calls. Don’t hide state in the skill implementation.
The Failure Modes I Keep Seeing
After building and working with agentic systems across different platforms, the same design mistakes come up repeatedly.
Skills that do too much. A manage_project skill that can create, update, delete, and report on projects is not one skill — it’s four skills pretending to be one. The agent has to guess which operation you want based on underdocumented parameters, and it will guess wrong.
Descriptions that describe the implementation, not the contract. “Calls the project management API with a POST request.” I don’t care. Tell me what it does from the outside, not how it works inside.
No error taxonomy. A skill that returns null or throws an unstructured exception on failure forces the agent into retry loops or bad assumptions. Return structured errors with enough information for the agent to decide whether to retry, try a different approach, or escalate to a human.
Overlapping skills. If the agent has to choose between get_file and read_file and fetch_file, it will choose inconsistently. Agents don’t benefit from synonyms. Have one skill for each distinct action.
Skills with required parameters the agent can’t always know. If a skill requires an object_id but the agent would have to call a different skill first to look it up, make sure that lookup skill exists and is clearly documented as the prerequisite. Otherwise the agent will try to guess the ID.
A Quick Design Checklist
Before adding any skill to an agent, I run through this:
- Can I describe what it does in one sentence?
- Does the name unambiguously describe the action?
- Is the description written for an agent making decisions, not a human reading docs?
- Are the parameters minimal and strongly typed?
- Is the output structured and consistent?
- Is it clear whether this skill has side effects?
- What happens on failure, and will the agent understand the error?
- Does this overlap with any other skill I’ve defined?
If anything on this list is “no” or “kind of,” I fix it before wiring the skill into the agent. The cost of getting this right upfront is low. The cost of debugging an agent that’s misusing a badly designed skill is surprisingly high.
Skills Are the Agent’s Interface to the World
The reasoning engine — the LLM — is largely fixed. You’re not going to fine-tune it for your use case. What you can control is what it’s allowed to do and how clearly those actions are defined.
Well-designed skills are the primary lever you have over agent reliability. Get them right and you’ll spend your time on interesting problems. Get them wrong and you’ll spend it debugging why the agent keeps calling the wrong tool with the wrong arguments.
Design skills like you design APIs — because that’s exactly what they are.
